How to Build an AI Workflow for Your Marketing Team

They've tried the tools. They've seen what's possible. But somewhere between “this demo is impressive” and “we actually use this every day,” things fall apart. The tool gets opened once, produces something mediocre, and quietly disappears from the stack.
The missing piece isn't better tools. It's a workflow — a repeatable process where AI has a defined role, a clear input, and a measurable output. Without that, you're not using AI. You're just experimenting with it indefinitely.

What an AI workflow actually is
An AI workflow is a repeatable process where AI handles a defined step — not a one-off prompt you typed to see what would happen.
The difference matters. A one-off prompt is an experiment. A workflow is infrastructure. Experiments are exciting and mostly forgotten. Infrastructure compounds.
AI produces a first output — draft, brief, outline, copy variation — that a human reviews and refines. The human stays in the creative chair; AI removes the blank page.
AI processes input — data, transcripts, competitor content, research — and surfaces patterns or insights. The human makes the decision; AI does the reading.
AI or rule-based tools handle the handoffs between steps: new lead triggers email sequence, published content posts to social, meeting notes generate a summary. The human sets it up once; the workflow runs without intervention.
Most good marketing workflows combine all three. A content workflow might use generation to produce drafts, analysis to check against SEO intent, and automation to schedule and distribute.
How to build your first workflow
Not your whole content operation. Not your entire campaign process. One task that happens at least weekly, takes meaningful time, and follows roughly the same steps each time.
Good candidates: writing first drafts of email campaigns, generating ad copy variations, summarizing weekly performance data, creating content briefs from keywords, repurposing a long-form piece into social posts.
Bad candidates: strategy, creative direction, client relationships, anything where the output is genuinely different every time.
Write down exactly what you do today — not what you should do, what you actually do. Be specific. "Write email" is not a step. "Open last week's email, look at subject line, write three variations, pick one, write body, send to manager for review" is a step list.
This matters because you can't identify where AI fits until you know what the process actually is.
Look at your step list and ask three questions for each step: Could AI generate a starting point here? Could AI process existing input to give me something useful? Could this handoff happen automatically without me touching it?
Most processes have 2–3 genuine AI touchpoints. Don't try to AI-ify every step — that's how you get workflows that feel robotic and produce generic outputs.
Start with one touchpoint, not all three. If you identified that AI could generate your email first drafts, build just that part: prompt → draft → human review → send. Get that running reliably before adding more.
A simple workflow that runs consistently is worth more than a sophisticated one that nobody uses.
The first run will be awkward. The second will be better. By the fifth, you'll know exactly what the bottlenecks are and what's actually worth fixing. Don't optimize after one run — you won't have enough signal to know what matters.

Common mistakes
